How Structural Drag Is Diagnosed

The Structural Drag Diagnostic Standard: an evidence-led method for examining work, testing competing explanations and making operating decisions that the evidence can support.

The purpose of diagnosis is not to find Structural Drag.

A company can be slow, expensive, difficult to manage or short of capacity without Structural Drag being the reason. A serious examination must distinguish what is happening in the work, what might explain it, which evidence could disprove that explanation, and what action is justified.

This public standard sets the rules for making those distinctions. It requires direct work evidence, credible alternative explanations, and explicit limits on financial claims. It permits the finding that the structure is appropriate, that more resources are needed, or that management should deliberately change nothing.

Five claims that must remain separate

01

Observed condition

What actually happened in a defined order, project, transaction or decision?

02

Load location

Where in the operating arrangement is the effect being absorbed?

03

Causal mechanism

Which feature of the arrangement may be producing repeated work?

04

Economic consequence

Which financial effect, capacity consumption or lost opportunity has separate support?

05

Management decision

What should be done, protected, tested or left unchanged given the full evidence?

An observed symptom does not establish a mechanism. A supported mechanism does not automatically establish recoverable cash.

The diagnostic gates

The method follows the actual work, not a preferred solution. Each gate may stop, revise or narrow the investigation.

00

Mandate: authorize the question, access, scope and protections.

01

Condition: define the observable event and the decision at stake.

02

Work trace: follow real orders, decisions, handoffs and exceptions.

03

Mechanism: state the proposed arrangement cause and predicted behavior.

04

Rival explanations: specify alternatives and a test that distinguishes them.

05

Challenge: gather corroboration and disconfirming evidence.

06

Economics: verify what is spent, what capacity is used and what could convert.

07

Decision: report the finding status, feasible choices and constraints.

08

Outcome: examine what actually changed and whether the hypothesis survived.

Six finding states

Each claim receives a status. An unanswered question must never be presented as an established cause; an unexamined condition must never be called a negative finding.

Observed / established

The precisely stated event or fact is supported within scope.

Mechanism supported

Observed work and meaningful tests support the arrangement explanation.

Open

Evidence, coverage or a plausible alternative remains unresolved.

Not established

The claim was examined but the evidence did not establish it.

Contradicted

Material evidence conflicts with the proposed mechanism.

Not assessed

The question was not examined sufficiently or was outside scope.

Three economic ledgers, never added blindly

A. Verified financial effects

Recorded costs, losses or benefits supported by accounting evidence, not presumed structural.

B. Paid capacity consumed

Hours and resources used by repeated work; released time is not automatically cash saved.

C. Contribution not earned

Potential incremental economics, subject to demand, constraints, acceptance and evidence.

Safety, regulatory, employee, legal and other risks are assessed separately. The standard also extends the Renergy™ Conversion Chain:

Paid capacity → Usable capacity → Delivered output → Operating profit → Cash → Enterprise value.

Seven valid decisions

  1. Redesign a specific supported operating mechanism.
  2. Add genuinely necessary people, skills, equipment or capacity.
  3. Change price, scope, service promise or commercial terms.
  4. Protect complexity, independence or controls that create legitimate value.
  5. Combine structural change with required capacity or commercial action.
  6. Investigate further or run a limited, protected pilot.
  7. Deliberately change nothing when the existing arrangement is justified.

Do not automatically conclude

The standard's Appendix A makes a critical discipline visible: a management observation is not yet a structural or economic diagnosis.

If the record says...Do not automatically conclude...
Employees say meetings are excessive. The management structure causes Structural Drag.
A request passed through five approvals.Four approvals are removable.
The plant is below full utilization.Unused hours represent recoverable profit.
A customer requires special handling. The customer is unprofitable or creates drag.
A project margin forecast fell.Operations destroyed the original bid margin.
The acquisition's synergy target was achieved. The acquisition earned its investment return.
The company has six load-profile signals. All six mechanisms are established or additive.
The pilot improved after intervention. The intervention caused the entire improvement.
A survey score is high.A company-wide structural mechanism has been diagnosed.
No repeated work appeared in the sample. The entire company has no Structural Drag.

The purpose of diagnosis is not to find Structural Drag. It is to determine what the work actually requires, what the arrangement makes people repeat, what alternatives explain the condition, and which decision the evidence can support.
